Executive Summary

AI assistants increasingly function as a de facto interface through which consumers understand products, claims, and substitutes. For large consumer packaged goods enterprises, this creates a new class of exposure: AI-mediated external representation risk generated by systems outside enterprise control.

This case study documents how a global CPG group implemented AIVO Standard to establish continuous, reproducible observation of how its brands were represented across large language models, without attempting to influence or correct those systems.

The objective was not narrative optimization, but observational integrity: the ability to demonstrate, with evidence, that the enterprise was not blind to how AI systems described, compared, and substituted its products.


Background and Trigger

The enterprise operates a diversified portfolio spanning food, personal care, and OTC wellness, with products subject to consumer protection law, advertising standards, health-related claims oversight, and competition law constraints.

The trigger was a routine cross-functional review involving Brand Safety, Regulatory Affairs, and Legal. That review surfaced a recurring pattern not captured by existing controls:

  • AI assistants produced inconsistent explanations of ingredient safety.
  • Sustainability claims were compressed or paraphrased beyond approved language.
  • Certain prompts resulted in unreviewed product substitutions, including private-label alternatives.

None of these outputs violated internal policy. The issue was that no policy applied. AI systems were operating as an external reasoning and recommendation layer, bypassing all internal approval workflows without triggering visibility or escalation.

The absence of monitoring, rather than any specific misstatement, was identified as the primary governance failure.


Governance Framing and Mandate

Senior leadership rejected framing AI assistants as a marketing or communications channel. Instead, three governance determinations were made:

  1. AI outputs were classified as external representations, analogous to analyst commentary or third-party reviews, but operating at consumer scale.

Implementation: Baseline Observation and Evidence Capture

Standardized Observation Method

The enterprise conducted a baseline external representation audit using AIVO Standard across:

  • Governance standards test process, foresight, and evidence, not outcome determinism.

In regulated CPG contexts, asserting control over third-party AI reasoning is often more legally hazardous than demonstrating continuous, independent observation.


Board-Level Oversight and Financial Translation

For the first time, the board received a concise, non-technical briefing that answered three questions clearly:

  • Are AI-mediated representations monitored? Yes.
  • Can the enterprise prove what was said at a given time? Yes.
  • Does the enterprise claim to control those outputs? No.

In addition, AIVO artifacts enabled a directional financial translation: the board could see the proportion of monitored consumer journeys in which the brand was absent, compressed, or substituted, allowing exposure to be discussed in terms of potential revenue-at-risk, without asserting precision or causality.

Review occurred on a defined cadence through existing risk and audit committees, integrating AI visibility into established governance structures.


Secondary Governance Effects

While not the primary objective, secondary effects emerged:

  • More credible engagement with consumer protection and health-claims regulators.
  • Increased insurer confidence regarding D&O and product liability exposure.
  • Stronger responses to retailer and partner due diligence on AI risk management.

These effects followed from governance maturity, not favorable AI behavior.


Why This Case Matters

This case illustrates a distinction that remains poorly understood:

The principal risk is not that AI systems are imperfect.
The principal risk is that enterprises cannot demonstrate that they were paying attention.

AIVO Standard did not reduce drift. It reduced unobserved exposure.
